Most hospitality projects begin with a beautifully organized Bill of Quantities (BOQ). It’s a comprehensive list of every item needed for the fit-out, complete with item names, quantities, and target prices.

But there is a dangerous gap between a designer’s spreadsheet and the reality of an international supply chain. As a sourcing agent, I’ve seen many projects struggle because the initial budget looked great on paper but failed to account for the "logistics reality" of importing from China.

1. The Hidden Cost of "Export-Ready" Protection

When you receive an EXW (Ex-Works) factory quote, it rarely includes the level of protection needed for international transit. In developed countries where labor is expensive, receiving furniture that hasn't been properly palletized can cost you thousands in additional on-site handling fees.

The Fragile Trap: Items like windows or custom millwork require specialized wooden crating. These costs are notoriously hard to estimate early in a project because the exact weight and dimensions aren't finalized until production.

The Pro-Tip: Never assume "standard packaging" is "export packaging." Always build a 5–10% contingency into your furniture budget specifically for custom crating and palletization.

2. The "Unrealistic Expectation" Pivot

It is common for first-time importers to look at the lowest price on a site like Alibaba and assume that is the "market price." China offers a vast spectrum of quality and price points; trying to source top-tier hotel quality at "small commodity" prices is a recipe for disaster.

3. The "FCL Rule": Why Scale Matters

I have developed a guiding theory: For most FF&E projects, the magic happens in a Full Container Load (FCL).

If your order volume isn't large enough to fill a shipping container, the logistics costs, inland transport in China, and documentation fees will eat up your manufacturing savings.

When to source from China: The more labor-intensive or customized the product, the higher the ROI. If your BOQ is filled with high-craftsmanship items, China is your best partner.

When to reconsider: If you are sourcing raw materials or low-value commodity items, the shipping costs often outweigh the factory savings.
